Enabling scale for one of Egypt’s leading fintech unicorns

The Challenge

As MNT-Halan scaled rapidly across multiple subsidiaries, products, and geographies, organizational complexity increased alongside growth. Operating as a unicorn in a fast-moving non-banking financial services market required not only speed and innovation, but also clarity in roles, decision rights, and resource allocation. Supporting continued expansion, both domestically and internationally, called for a more cohesive organizational structure and operating model capable of scaling without constraining agility.

The Transformation

MNT-Halan engaged CDS to define a cohesive organizational direction and operating model capable of supporting rapid growth across multiple subsidiaries while preserving agility.

The transformation focused on:

  • Group-wide operating model design: Definition of a unifying operating model bringing the company’s subsidiaries under a single Group framework, enabling scalability, synergies, and efficient allocation of financial and human resources.

  • Organizational structure redesign: Design of a clear Group and subsidiary-level organizational structure with defined roles, responsibilities, and reporting lines to support faster decision-making.

  • Strategic alignment: Alignment of the target organization and operating model with MNT-Halan’s growth strategy and domestic and international expansion ambitions.

Building the Foundations

To translate the target organization into day-to-day reality, CDS supported MNT-Halan in establishing the structural, role-based, and performance enablers required for execution.

This included:

  • Role clarity and job architecture: Development of over 70 detailed job descriptions to clarify responsibilities, support delegation of authority, and strengthen accountability across the Group.

  • Migration planning: Design of a clear migration plan to transition from the existing organization to the target structure with minimal disruption.

  • Performance management alignment: Revision of performance metrics at Group and departmental levels to enable effective monitoring, assessment, and corrective action.

The Outcome

The engagement provided MNT-Halan with a cohesive and scalable organizational foundation aligned with its position as one of Egypt’s leading fintech unicorns. By clarifying roles, strengthening accountability, and unifying subsidiaries under a Group operating model, the company improved decision-making speed, optimized the allocation of financial and human resources, and reinforced its ability to scale rapidly across markets. The new organizational setup positioned MNT-Halan to sustain growth while maintaining the agility required in a highly competitive and fast-evolving sector.
